Part 1 \u2013<\/span>\u00a0<\/span>Starting out and getting over the first hurdle!<\/span>\u00a0<\/span><\/h1>\n

So, about\u00a0<\/span><\/b>ALL of\u00a0that\u00a0<\/span><\/b>data<\/span><\/b>\u00a0you have<\/span><\/b>\u2026<\/span><\/b>\u00a0<\/span><\/p>\n

Pushing data\u00a0<\/span>into the cloud was once seen as\u00a0<\/span>a skill\u00a0<\/span>confined to tech companies,\u00a0<\/span>who had either started\u00a0<\/span>with<\/span>\u00a0at least one foot in the door or<\/span> had the skills readily available to make it happen. However, <\/span>\u00a0it\u00a0is<\/span>\u00a0now<\/span>\u00a0much more\u00a0<\/span>commonplace<\/span>\u00a0for\u00a0<\/span>organisations to<\/span>\u00a0want to<\/span>\u00a0<\/span>lift and\u00a0<\/span>shift their data and operations into the cloud<\/span>, w<\/span>ith the promise of r<\/span>eleas<\/span>ing<\/span>\u00a0<\/span>both s<\/span>avings and efficiency gains<\/span>.<\/span>\u00a0<\/span><\/p>\n

This\u00a0<\/span>move to cloud<\/span>–<\/span>centric data<\/span>\u00a0usage<\/span>\u00a0is something that Oakland fully\u00a0<\/span>endorses<\/span>;<\/span>\u00a0it is what comes next that is often the real issue. Moving operations to the cloud is a time<\/span>–<\/span>consuming and expensive job, affording it the luxury of its own owner and associated strategy. However, whil<\/span>st<\/span>\u00a0a good strategy may be in place for getting your data away from\u00a0on<\/span>–<\/span>premise\u00a0systems, a question that will likely stump\u00a0<\/span>many<\/span>\u00a0companies is what do you plan to do with afterward?<\/span>\u00a0<\/span><\/p>\n

Shifting an organisation onto a cloud provider isn<\/span>‘<\/span>t cheap, which explains why\u00a0<\/span>most<\/span>\u00a0of Amazon<\/span>‘<\/span>s operating revenue is driven\u00a0<\/span>by<\/span>\u00a0AWS<\/span>. A<\/span>s such<\/span>,<\/span>\u00a0it<\/span>‘<\/span>s often tempting to offset this cost with large projects, similar in\u00a0<\/span>many\u00a0<\/span>ways to fabled ERP implementations. However, with the promise of significant rewards comes significant risk, and for many companies<\/span>,<\/span>\u00a0this is an unknown area that can often lead to a whole new set of problems.\u00a0<\/span>We’ve certainly seen evidence\u00a0<\/span>of these issues\u00a0<\/span>working with our clients<\/span>.<\/span>\u00a0<\/span>With<\/span>\u00a0s<\/span>prawling new data architecture<\/span>s<\/span>\u00a0designed to link core processes, development teams locked into long projects with little flexibility<\/span>\u00a0and struggling\u00a0<\/span>with\u00a0<\/span>ways of working that inhibit more than they improve<\/span>.<\/span>\u00a0<\/span><\/p>\n

And that is why we\u00a0<\/span>have a slightly different approach to recommend, something that takes the focus off large<\/span>–<\/span>scale returns and instead looks to build an organisation<\/span>‘<\/span>s capability\u00a0<\/span>to<\/span>\u00a0deliver rapid<\/span>\u00a0solutions\u00a0<\/span>that prove their value<\/span>.\u00a0<\/span>Throughout<\/span>\u00a0this and the following article<\/span>,<\/span>\u00a0I<\/span>‘<\/span>ll be delving into the world of cloud-based proof of concepts<\/span>\u00a0(POCs)<\/span>. These projects combine discrete process elements with the myriad of cloud technologies\u00a0in order to\u00a0build out internal capabilities, ways of working<\/span>,<\/span>\u00a0and business investment<\/span>. They typically run over a much shorter development timeframe with high amounts of business input and a focus on achieving the most value from minimum change, i.e.<\/span>,<\/span>\u00a0not chasing the\u00a0<\/span>edge cases<\/span>!<\/span>\u00a0<\/span>\u00a0<\/span><\/p>\n

T<\/span>hrough<\/span>\u00a0these articles<\/span>,<\/span>\u00a0we<\/span>‘<\/span>ll be able to\u00a0<\/span>highlight<\/span>\u00a0the\u00a0<\/span>successes<\/span>\u00a0that we<\/span>‘<\/span>ve seen first-hand<\/span>\u00a0from this methodology<\/span>, drawing on\u00a0<\/span>real-world examples from the\u00a0<\/span>past twelve months.<\/span>\u00a0<\/span><\/p>\n

Where to start on your POC journey?<\/span><\/b>\u00a0<\/span><\/p>\n

So<\/span>,<\/span>\u00a0<\/span>we’ll assume<\/span>\u00a0that\u00a0<\/span>you<\/span>‘<\/span>re\u00a0<\/span>on board with the idea<\/span>;<\/span>\u00a0where would you begin to look for something to turn into a proof of concept<\/span>,<\/span>\u00a0and how can you help make it as successful as possible?\u00a0<\/span>Luckily Oakland has lots of experience here<\/span>,\u00a0<\/span>so t<\/span>his is our advice<\/span>.<\/span>\u00a0<\/span><\/p>\n

    \n
  1. It doesn<\/span>‘<\/span>t have to be something brand new \u2013 Developing a POC doesn<\/span>‘<\/span>t always mean you have to build from the ground up<\/span>;<\/span>\u00a0changing how something is done<\/span>,<\/span>\u00a0or its core technology is just as valid and fruitful.<\/span>\u00a0<\/span><\/li>\n
  2. Pick an area that will have strong buy<\/span>–<\/span>in, either through interest or the value it may drive.<\/span>\u00a0This also doesn<\/span>‘<\/span>t have to be a purely\u00a0<\/span>“<\/span>tech<\/span>“<\/span>\u00a0area either<\/span>;<\/span>\u00a0updating a process related to<\/span>,<\/span>\u00a0say<\/span>,<\/span>\u00a0data governance or improvement cycles using new technology can be a great way to make incremental gains.\u00a0<\/span>\u00a0<\/span><\/li>\n
  3. Ensure that your POC has an owner, someone to drive it forwards and make decisions. This is key when moving it into production and beyond, both in terms of features and budget!<\/span>\u00a0<\/span><\/li>\n
  4. Consider access to data and environments (does a sandbox\u00a0exist<\/span>,<\/span>\u00a0or\u00a0does one need creating?). These can be long<\/span>–<\/span>term blockers, especially if\u00a0<\/span>an external company is doing the work<\/span>. This\u00a0<\/span>may impact which project you choose.<\/span>\u00a0<\/span><\/li>\n
  5. Factor in<\/span>\u00a0the long-term costs of the project, not just the cost to get a minimum viable product<\/span>;<\/span>\u00a0otherwise<\/span>,<\/span>\u00a0you can easily<\/span>\u00a0fall at the first hurdle\u00a0<\/span>when\u00a0<\/span>you try to\u00a0<\/span>productionise<\/span>\u00a0your POC<\/span>.<\/span>\u00a0<\/span><\/li>\n<\/ol>\n

    T<\/span>hese may seem rather obvious\u00a0<\/span>tips\u00a0<\/span>at first glance<\/span>. Still,<\/span>\u00a0<\/span>we<\/span>‘<\/span>ve certainly learn<\/span>ed<\/span>\u00a0th<\/span>e<\/span>\u00a0hard way that it<\/span>‘<\/span>s not always the case, with the most common issues being\u00a0<\/span>the lack of\u00a0<\/span>a strong POC owner and an understand<\/span>ing<\/span>\u00a0<\/span>from the\u00a0<\/span>organisation\u00a0<\/span>of what it will take to get the finished POC into production.\u00a0<\/span>\u00a0<\/span><\/p>\n

    Here are a couple of examples<\/span>\u00a0<\/span>that\u00a0<\/span>give you a ballpark idea of the costs you could\u00a0<\/span>be looking at<\/span>.<\/span>\u00a0<\/span><\/p>\n

    POC 1<\/span><\/b>\u00a0\u2013\u00a0<\/span>C<\/span>onverting a process from a proprietary piece of licensed software to work in a more\u00a0<\/span>understood<\/span>\u00a0and maintainable manner<\/span>, using open<\/span>–<\/span>source tooling and the client<\/span>‘<\/span>s cloud environment<\/span>. The process itself encompassed around \u00a3300m in costs per annum and<\/span>,<\/span>\u00a0whil<\/span>e<\/span>\u00a0being\u00a0fairly critical<\/span>,<\/span>\u00a0wouldn<\/span>‘<\/span>t be too perturbed by delays in development.\u00a0<\/span>The initial work was carried out with a \u00a350k budget to test what was possible, with an expected \u00a3200k cost from start to finish.<\/span>\u00a0<\/span><\/p>\n

    POC 2<\/span><\/b>\u00a0\u2013 Taking an in<\/span>–<\/span>demand, data<\/span>–<\/span>heavy, excel based analysis and developing it into a scalable cloud application. The results of this analysis were an in-demand product, but users wanted a better way to access the information and<\/span>\u00a0add<\/span>\u00a0additional features.<\/span>\u00a0<\/span>The initial work was\u00a0<\/span>completed<\/span>\u00a0for roughly \u00a3<\/span>80<\/span>k<\/span>,\u00a0<\/span>with a total cost of \u00a3<\/span>130k\u00a0<\/span>to bring it into production.<\/span>\u00a0<\/span><\/p>\n

    With\u00a0<\/span>these examples in\u00a0<\/span>mind<\/span>,<\/span>\u00a0it should be possible to put together a shortlist of\u00a0<\/span>your\u00a0<\/span>viable options, each with assigned owners<\/span>,<\/span>\u00a0stakeholders<\/span>,<\/span>\u00a0and budgets<\/span>, from which you can pick as many as required to go into initial development.<\/span>\u00a0<\/span><\/p>\n

    Time to get moving<\/span><\/b>?<\/span><\/b>!<\/span><\/b>\u00a0<\/span><\/p>\n

    With at least one project to kick off into development<\/span>,<\/span>\u00a0<\/span>the work can finally start<\/span>,<\/span>\u00a0right?\u00a0<\/span>It<\/span>‘<\/span>s time for our next piece of advice;<\/span>\u00a0don<\/span>‘<\/span>t skimp on the planning! This doesn<\/span>‘<\/span>t just relate to planning how the work will be split (though always helpful), but other elements such as:<\/span>\u00a0<\/span><\/p>\n

      \n
    • When will stakeholders be updated<\/span>?<\/span>\u00a0<\/span><\/li>\n
    • What are the must<\/span>–<\/span>haves and stretch goals of the POC<\/span>?<\/span>\u00a0<\/span><\/li>\n
    • What decision points are needed and when<\/span>?<\/span>\u00a0<\/span><\/li>\n
    • What\u00a0<\/span>are<\/span>\u00a0the criteria\u00a0<\/span>needed to be worth productionising?<\/span>\u00a0<\/span><\/li>\n
    • Who is needed at core meetings to keep information flowing<\/span>?<\/span>\u00a0<\/span><\/li>\n
    • What governance points are required<\/span>,<\/span>\u00a0and what do we need to cover these?<\/span>\u00a0<\/span><\/li>\n
    • What team mix do we need to prevent blockers<\/span>?<\/span>\u00a0<\/span><\/li>\n<\/ul>\n

      Once you have this information\u00a0<\/span>adequate<\/span>ly documented and available<\/span>\u00a0to share<\/span>, you<\/span>‘<\/span>re in a\u00a0<\/span>perfect<\/span>\u00a0place to start.\u00a0<\/span>This might<\/span>\u00a0eat into your initial development time, but that<\/span>‘<\/span>s better than losing a week because you can<\/span>‘<\/span>t get a key person to explain how something works<\/span>,<\/span>\u00a0or your decision<\/span>–<\/span>maker is on leave! Armed with the plan, the next steps are to start regularly communicating with\u00a0<\/span>your<\/span>\u00a0internal team and start laying the foundations. This will enable the team to develop something with real\u00a0<\/span>potential<\/span>. T<\/span>ry and follow the 80\/20 rule (80% value for 20% effort)<\/span>\u00a0and don<\/span>‘<\/span>t\u00a0<\/span>get hung up on the edge cases that can be filled in later<\/span>;<\/span>\u00a0concentrate on<\/span>\u00a0get<\/span>ting<\/span>\u00a0the core concept working.<\/span>\u00a0<\/span><\/p>\n

      Wrap\u00a0up<\/span><\/b>\u00a0<\/span><\/p>\n

      So, we<\/span>‘<\/span>ve covered the initial process to get started on the POC journey, including a few of our examples and experiences to try and mitigate any of the pitfalls that are associated with development projects! As such<\/span>,<\/span>\u00a0this seems a<\/span>n excellent<\/span>\u00a0place to wrap up for now, with\u00a0<\/span>my next\u00a0<\/span>article going over getting past the cut<\/span>–<\/span>off point and where things can fall over moving into production<\/span>\u00a0and beyond<\/span>.<\/span>\u00a0<\/span><\/p>\n
